Home Service Call Center Staffing: What In-House Really Costs, and What It Can't Cover

Home Service Call Center Staffing: What In-House Really Costs, and What It Can't Cover

Three in-house CSRs cost about $175,000 a year and still leave your phones unstaffed for much of the week. Here is the real math, and when outsourcing pays off.

Home service call center staffing

An in-house team of three CSRs costs about $175,000 a year, and it still leaves your phones unstaffed for much of the week. Nearly one in eight home services calls arrives outside business hours. The real cost of an in-house call center is not the payroll line. It is the bookings nobody is there to take.

Owners of HVAC, plumbing, electrical and other home service companies ask the same questions about their phones: what it costs to staff the call center, what share of revenue it should take, what a new CSR really costs, what booking rate is good, and how much to pay in spiffs. This guide answers each one with sourced benchmarks, then shows the cost most in-house budgets leave out: the hours when nobody is there to book the job.

What does it cost to staff a home service call center?

Short answer

Plan on roughly $58,000 per CSR per year at the national median wage with a 30% benefits and payroll load. A three-person team costs about $175,000 a year and can staff one phone line for about 102 of the week's 168 hours.

The Bureau of Labor Statistics puts the median wage for customer service representatives at $21.53 an hour, or $44,770 a year (May 2025). Wages are only part of the cost. In private industry, benefits made up about 30% of total compensation in June 2025, which works out to roughly 42 cents in benefits for every wage dollar across all occupations. Hourly service roles usually carry a lighter load than that average, so 25% to 35% on top of wages is a sensible planning range.

Cost linePer CSR, per yearHow it is calculated
Base wage$44,782$21.53 × 2,080 paid hours
Benefits and payroll taxes$13,43530% load, adjustable
Loaded labor cost$58,217Before software, phones, supervision and spiffs

Why the payroll number understates the problem

A full-time CSR is paid for 40 hours a week. After breaks, paid time off, training and coaching, about 34 of those hours are spent on the phones. Three CSRs, spread one per shift, can staff a single phone line for about 102 hours a week. There are 168 hours in a week. Staffing one line around the clock takes about five people, before anyone calls in sick or the summer rush doubles your volume. Our contact center staffing calculator shows how fast the headcount climbs once you need more than one seat.

The costs that never show up on payroll

Most owners budget the call center as wages. Three costs sit outside that line, and together they usually decide whether an in-house team pays for itself.

Unstaffed hours

ServiceTitan's call data for May 2025 to July 2026 shows trades businesses receive 10.7% to 12.1% of their calls outside normal business hours, nearly one in eight. For residential HVAC the share peaked at 14.1% in June 2025, with most of those calls landing between 5 p.m. and 9 p.m. Those are customers with a problem tonight. If they reach voicemail, many simply call the next company on the list. Our missed calls guide covers what happens next.

What does it cost to hire and train a new CSR?

Budget about $8,800 in direct cost per hire, and expect to lose bookings worth more than that while the new CSR ramps up. SHRM's 2025 benchmarking puts the average cost per hire for non-executive roles at $5,475. That covers recruiting, not the weeks of paid training before a new CSR takes calls alone, or the bookings lost while they learn your price book, service area and scripts.

Cost lineAmountAssumption
Recruiting$5,475SHRM 2025 non-executive average
Paid training$3,3593 weeks × 40 hours at $27.99 loaded
Direct cost$8,834
Bookings at risk during rampabout $14,0004 weeks, 62 bookable calls a week, booking 15 points below the team, $375 ticket

Illustrative model. Replace the assumptions with your own training length and ticket value.

Every departure resets a seat to its lowest booking rate, usually in the season you can least afford it. The BLS expects about 289,500 openings a year for customer service representatives through 2035, all of them from people leaving the role.

Peak-season lag

Demand in the trades does not arrive evenly. ServiceTitan found residential HVAC off-hours calls running about 45% higher in June than at their October low. An in-house team has two options for a peak: hire and train weeks before it starts and carry the extra payroll after it ends, or run overtime and let hold times grow. Our seasonal call volume guide shows how large that swing gets by trade.

What percentage of revenue goes to call center labor?

Short answer

There is no published industry benchmark for this line. In our model, call center labor lands between about 4.5% and 8% of revenue for companies between $1.5 million and $10 million, falling as the company grows.

ServiceTitan's contractor benchmarks give the guardrails around it: overhead at or below 30% of sales and a field-to-office ratio of three to one. Call center labor sits inside that overhead, next to dispatch, accounting, management and rent.

Annual revenueCSRsCall center laborShare of revenue
$1.5M2$116,4347.8%
$3M3$174,6515.8%
$6M5$291,0864.9%
$10M8$465,7374.7%

Illustrative. Wage $21.53 an hour, 30% load, CSR headcount assumed for a typical call mix.

The line looks small. What it buys is the problem: a team that is fully staffed at 10 a.m. on a Tuesday and gone at 7 p.m. in July, exactly when ServiceTitan's data shows HVAC off-hours calls peaking. Run your own numbers below.

What is a good booking rate for inbound calls in home services?

Short answer

The average is 42% of calls. Companies with 25 or more technicians average 59%, and the best shops book in the 70s and above. Aim to beat your peer group first, then push past 60%.

ServiceTitan's data on more than 3,000 trade businesses shows wide gaps by trade, by size and by time of day.

SegmentAverage booking rate
Plumbing43%
Electrical41%
HVAC38%
Garage door and water treatment31%
Fewer than 5 technicians24%
25 or more technicians59%

Source: ServiceTitan, June 2022 data. Large businesses booked 61% of calls at the morning peak and 21% after 6 p.m.

The size gap has not closed. ServiceTitan's May 2025 to July 2026 data shows shops with more than 50 technicians booking 58% of calls and shops with 10 or fewer booking 30%. The gap tracks capacity more than talent: larger shops have the headcount to staff more hours and the systems to coach every call.

Booking rate and lead-to-booked-job rate are different numbers

Booking rate divides booked jobs by bookable calls. Lead-to-booked-job conversion divides booked jobs by every lead, including web forms, missed calls and callers who never reach a person. The second number is always lower, and it is the one your marketing budget actually pays for. Invoca's 2026 benchmarks show why: only 52% of inbound home services callers reach a live person, and 38% of calls from digital marketing are true leads. Our booking rate guide covers the call structure that moves the number.

Where customers are lost between the first call and the invoice

Stage 01The call is not answeredInvoca found 52% of callers reach a person. The rest go to voicemail, hold or hang up.
Stage 02Nobody asks for the booking55% of home services businesses never ask the caller to book or buy, per Invoca.
Stage 03The call comes after hoursNearly 1 in 8 calls arrives outside business hours, and large shops booked 21% of calls after 6 p.m., per ServiceTitan.
Stage 04Booked jobs cancelJobs booked without a firm window, price expectation or confirmation fall off before the truck rolls.

Three of the four leaks are staffing problems, not marketing problems.

What is a reasonable spiff for a booked job?

No industry survey publishes a standard CSR spiff. In our view, a sound starting point is $5 to $10 per booked job that actually runs, roughly 2% to 4% of the gross margin on a typical $375 service call, with more for replacement estimates and maintenance agreements. Tie it to booked-and-ran jobs, booking rate above your baseline and a call quality gate, not to calls answered or handle time. Those are also the metrics to hold any outsourced partner to: a partner that reports calls answered but not booked-and-ran jobs by hour is measuring the wrong thing.

Signs you have outgrown an in-house-only phone team

  • Calls after 5 p.m. or on weekends go to voicemail, an answering service that only takes messages, or a technician's cell phone.
  • Your booking rate sits below the benchmark for your trade or company size.
  • You have replaced at least one CSR in the last twelve months.
  • Summer or winter peaks mean long hold times, overtime, or a manager on the phones.
  • You keep adding marketing spend while your answer rate stays flat.

If two or more of these are true, your phone coverage is costing you more than the CSR salary line suggests, and adding one more in-house hire will not close the evening and weekend gap.

What changes when Centro answers your phones

Centro has run Contact Center Outsourcing since 2009, on Genesys Cloud CX, with delivery centers in the United States, Egypt, the Philippines, the United Arab Emirates and Saudi Arabia. For home service companies, that means a team that books jobs in the hours your own team cannot staff.

An in-house team usually wins on local knowledge and daytime calls. An outsourced team wins on hours, peaks and turnover. For most home service companies the strongest setup is both.

Start where your team is weakest

You do not have to hand over the phones to find out whether it works. Most home service companies start with after-hours and weekend inbound for one brand or one market. Your team keeps the daytime calls it books well, Centro takes the hours it cannot cover, and both are measured against your own baseline booking rate, with a defined decision point at ninety days. Our home services contact center outsourcing guide compares this model with answering services and full outsourcing, and the in-house versus outsourced cost-per-call comparison walks through the full cost model.

Frequently asked questions

What is the average cost to staff a home service call center?

About $58,000 per CSR per year loaded at the national median wage of $21.53 an hour with a 30% load. A three-person team costs about $175,000 a year and can staff one phone line for about 102 of the week's 168 hours.

What percentage of a home service company's revenue goes to call center labor?

No industry benchmark is published. Modeled at median wages, it typically runs between about 4.5% and 8% of revenue for companies between $1.5 million and $10 million in revenue, inside an overall overhead target of 30% or less.

What does it cost to hire and train a new CSR for a home service company?

Around $8,800 in direct cost: $5,475 average recruiting cost per SHRM plus about three weeks of paid training. Lost bookings during the first month often add more than that again.

What is a good lead-to-booked-job conversion rate for home service companies?

Booking rate on bookable calls averages 42%, with large companies averaging 59% and top performers in the high 70s or better. Lead-to-booked-job conversion is lower because it includes leads that never reach a person. Improving the 52% live-answer rate is usually the fastest way to raise it.

What is a reasonable spiff amount for a booked job in a home service call center?

No industry survey publishes a standard. A sound starting point is $5 to $10 per booked job that actually runs, roughly 2% to 4% of the gross margin on a typical $375 service call, with higher amounts for replacement estimates and maintenance agreements.

Should a home service company outsource its call center?

Usually not all at once. The strongest case is for the hours an in-house team cannot staff: evenings, weekends and seasonal peaks, where nearly one in eight trades calls arrives. Start there, measure booked-and-ran jobs against your own baseline, and expand only if the numbers hold.

What does it cost to outsource a home service call center?

Providers price per agent hour, per minute or per call. Compare any quote with your own cost per staffed hour, which is about $35 for a three-CSR team at median wages, a 30% load and one replacement a year, and with the bookings your current hours miss. Centro will quote against that number.
